The Kitchen, the Well, and the Boat: Phase 0 in Three Stories

There is a habit, in technical writing, of explaining the framework first and showing the application second. The framework comes with definitions, decompositions, mappings to standards. The application is left to the reader.

This post does the opposite. Three stories first. The framework is in the stories.

The teaching is the same teaching the framework calls Phase 0 — the floor that comes before any technology investment, the first moves that earn 60% of the coverage at zero infrastructure cost. The stories are how the lessons survive when the slides are gone, the framework version has changed, and someone five years from now is trying to remember what mattered.

The Kitchen

A grandmother is teaching her granddaughter to cook. The granddaughter is six. The kitchen has knives, a hot stove, gas, oil, sharp things, breakable things.

The grandmother does not lecture about safety. She does three things.

First: the helper has their own name. “This is your knife.” Not the family knife, not “a” knife, but a specific one. The granddaughter learns that the instrument has identity. She holds it differently because of that.

Second: scrutinise harder when it matters. When the granddaughter peels a potato, the grandmother glances over once. When she reaches for the boiling pot, the grandmother is right there, hand near her hand. The level of attention scales with the consequence of the action.

Third: the stop button is yours. “If you’re not sure, stop. Tell me. We’ll look together.” The granddaughter learns that pausing is permitted, that uncertainty is information, that the right move when the path is unclear is engaged stop, not silent guess.

The granddaughter learns to cook safely. Not because the kitchen has been made safe in some absolute sense — knives are still sharp, the stove is still hot — but because three small disciplines have been built into how she works.

The lesson: Phase 0 is not infrastructure. It is the disciplines that travel with the worker. Identity, proportional attention, the right to stop. The kitchen is no different from a production environment. The disciplines transfer.

The Well

A village has a single well. The water is good. Everyone uses it.

One day a stranger arrives and offers to dig a second well, faster and deeper. The village elder asks: who tested the first well today? No one. Who is responsible for testing it? Everyone, vaguely. When did the first well last fail? No one remembers — it has always given water.

The elder does not refuse the stranger. The elder also does not accept yet. Instead: for one week, every morning, someone draws the first water and we all drink it together. We watch. We notice. If the well holds, we have evidence. If it doesn’t, we know why we need the second one.

A week later: the well holds. The elder thanks the stranger and declines the offer. We know our well now. If we ever need a second one, we’ll know what we’re protecting against, and we’ll know what we already have.

The lesson: do not add infrastructure before you have witnessed the system you have. The instinct in technical work is to build more. The discipline of Phase 0 is to witness first. What is your agent already doing? What evidence do you have for it? Without that evidence, you cannot tell whether new infrastructure is solving a real problem or covering a problem you didn’t bother to look at.

The witness threshold is not free. It costs a week of attention. It earns the rest of the year of unwarranted construction not undertaken.

The Boat

A man is crossing a river in a boat. The boat is his — built by his own hands. The current is strong. Halfway across, the boat starts taking on water. A board has split.

He has a choice. He can panic and try to row faster. He can abandon the boat and swim. He can sit and accept that he will sink.

He does none of these. He looks at the leak, sees it is a single board, sees that the rate of water-taking-in is slow, and rows. Carefully, watching the leak. The other shore is closer than he was from the start. He bails water with one hand, rows with the other, and arrives. The boat is grounded. He patches the board.

The lesson: the boatman’s discipline is not avoidance of leaks. It is engaged action under known leak with bounded outcome. He does not pretend the leak isn’t there. He does not abandon the journey because of it. He does not row blindly. He sees the leak, evaluates the bounded consequence (the rate of water vs the distance to shore), and acts within the bound.

For an agentic system: failures will occur. Promising no failures is dishonest. The discipline is to see the failure when it occurs, evaluate the bounded consequence, take engaged action within the bound. The trace of the leak — what was the rate, how far was the shore, what action was taken — survives the crossing. Next boat, you build the board differently.

What the Stories Carry

Three stories, three Phase 0 lessons:

  • The kitchen: identity, proportional attention, the right to stop
  • The well: witness before you build; the witness threshold is the precondition for adding infrastructure
  • The boat: engaged action under known leak; bounded outcome; the trace survives

These are not the complete Phase 0 — there is more, and the framework documents lay out the systematic version. The stories carry what travels.

The reason to write them as stories is not decoration. It is transmission. A framework version evolves; a slide deck is forgotten; a corpus document gets archived. A story moves from one practitioner to another. The grandmother’s three disciplines outlive the kitchen. The well’s witness practice outlives the elder. The boatman’s bounded engagement outlives the boat.

For the framework’s lessons to outlive the framework, they need to travel as stories. Some lessons are too important to leave only in the technical exposition. The technical exposition holds the what. The stories carry the what survives when the what is gone.
